Progress to Profits

Capped, Strapped, or Trapped?

More sales stopped giving you more money. In this live 90-minute masterclass for $500K–$5M service business owners, find out which of the three is the reason — and what to stop paying to fix.

PROFIT LIKE A CEO | MONDAY, OCTOBER 5, 2026 AT 11:00 A.M. ET | 90 MINUTES, INCLUDING Q&A | LIVE ONLY | NO REPLAY

You did everything they told you to do.

You delegated. But your team gets the ball to the 10-yard line, and you're still expected to score every touchdown.

Revenue hit a record. Almost none of it reached the bottom line.

Your P&L says you made money, while you're delaying your own distribution, moving cash around before payroll, and wondering how you'll cover the next tax payment.

The reports that would explain it are sitting in your inbox. Unopened. You're 3,816 emails behind.

The problem isn't time. It's that nobody ever told you which numbers matter, why they matter, or what you're supposed to do with them.

So on paper, and to everyone watching, the business looks successful. But you can feel that something isn't right, and you don't know where to begin.

More sales should give you more money, not more problems to carry.

When a business isn't built to turn sales into profit and profit into cash, selling more doesn't pay you more. It just costs you more:

  • More work to deliver, at the same thin margin
  • More expenses before anything reaches you
  • More cash tied up in delivery, waiting on customers to pay
  • More of the outcome resting on you personally

You hire people to create more capacity. But do more people mean more profit—or just more payroll?

Growth doesn't fix a profit problem. It multiplies it.

Before you invest in another strategy, you need to know what's actually standing between your revenue and your money.

What's keeping your growth from paying off?

A profit problem usually shows up in one or more of three ways: your business is capped, strapped, or trapped.

01

CAPPED: Your growth has hit a profit ceiling.

The business has reached the limit of what its current people, skills, structure, or way of working can handle profitably.

More sales may overwhelm delivery, create another bottleneck, or require more of your time. The business gets busier without becoming more profitable.

The tell: growth keeps hitting the same ceiling, no matter how hard you push.

02

STRAPPED: The economics leave too little profit.

The business may be growing, but the cost of producing that growth consumes too much of the revenue.

Pricing may not support the work. Labor or delivery costs may be climbing. Too many offers, exceptions, or low-margin clients may be adding expense without adding enough profit.

The tell: revenue rises while profit stays flat, falls, or remains too thin to create options.

03

TRAPPED: Too much of the profit depends on you.

The business makes money, but too much of that result depends on you or one key person being there to produce it.

Sales close because of your relationships. Quality holds because of your judgment. Decisions wait for your approval. One person's two-week vacation can move the month's numbers.

The tell: the business performs well until you step away. Your profit has a single point of failure—and it's you.

These conditions can happen at the same time. They tell you how the problem is showing up, but they do not automatically tell you what is causing it.

Your financial statements don't just score the business. They leave clues about how it behaves. The numbers tell you where to look. The business tells you why.

Stop paying to fix the wrong problem.

When a problem hurts long enough, almost any promise of relief sounds like the answer. But the problem you can see isn't always the problem costing you money.

  • You spend $30,000 on a coaching program to sell more, when the sales you already make don't clear enough profit.
  • You hire another person, when nobody has made "done right" clear enough for that person to be worth their cost.
  • You buy more software, when there's no process for the software to support — so you've added an expense, not a solution.
  • You pour more into marketing, when the real leak is between the sale and the bank account.

Every one of those can be the right move. At the wrong time, each one is just a more expensive version of the same problem.

Sometimes the discount wasn't really for the client. It was for your nervous system. Expensive decisions often get made the same way—to relieve pressure instead of fixing the cause.

We don't want you to stop investing in your business. We want you to see what's actually in the way, so you choose the right investment the first time.

Know what's costing you before you spend another dollar.

By the end of these 90 minutes, you'll be able to:

  • Identify where your business is capped, strapped, or trapped—and which condition deserves attention first
  • Use your financial statements to spot clues about what is happening inside the business
  • Tell the difference between the pain you feel and the cause that's creating it
  • Spot the warning signs while they're still cheap to fix
  • Know what to investigate before choosing another strategy, hire, or piece of software
  • Choose the one profit result that matters most for the next 90 days

You'll use a guided Profit Condition Snapshot to capture where your business appears capped, strapped, or trapped, the evidence you're seeing, and what deserves investigation next.

You won't leave with another long list of things to fix. You'll leave knowing what deserves your money and attention, and what you can stop chasing.

Because time isn't the problem. Fractured focus is.

What changes when you know where to look.

These owners didn't need more noise. They needed to know what mattered.

"You helped me find my North Star. That clarity changed everything. Once we defined it, my team ran with it, and that's when the momentum really started to build."

CEO, Medical Aesthetics & Wellness Practice

"Progress to Profits has been instrumental in helping us build a strong set of KPIs that let us see clearly what's working, what's not, and where we're falling short, so we can react quickly and course correct before problems compound."

CEO, Boutique Property Management Company

"The last several jobs, I never even showed up. I don't look at them. I don't even look at the finished product. Because I trust them, the client's happy, they come in and pay me, end of story."

CEO, Commercial Construction Company

Build a business that pays you back.

A business where stronger profit has a chance to become usable cash—not merely a number on a report you don't have time to read.

A business that doesn't consume your thoughts at 2 a.m.

A business that lets you hear what your children are telling you about their day without half of your mind being somewhere else.

A business where you choose clients because you want to work with them — not because you need their payment badly enough to accept the baggage that comes with it.

A business where you can hire the right person, invest in the right opportunity, and take the distribution you earned.

The problems won't disappear. But you'll stop feeling helpless when they show up, because you'll know how to find the cause and decide what deserves your attention before it becomes a profit problem.

That's the power profit is supposed to give you: the power to choose your hard, instead of being trapped by the hard your business chooses for you.

This masterclass is for you if...
You own a founder-led service business making $500K to $5M a year
You have paying clients and a team
More sales are not producing more money or more time
Too much of your profit depends on you or one key employee
You're tired of fixing the same problem every few months
You want to know what matters before you make another big investment
This masterclass is not for you if...
You're still working toward consistent sales
You don't have paying clients or a team yet
You're looking for bookkeeping, tax, or accounting training
You want a quick fix without looking closely at how your business makes money
Revenue is the only number you care about. Revenue junkies are not our ideal client.

Before I was a CPA, I was a mechanic.

I learned that the part that looks broken isn't always the part causing the problem.

A good mechanic learns how the whole machine works, tests what's happening, and finds the real cause before replacing parts. Guessing gets expensive fast.

I read businesses the same way.

I've worked inside public companies, banks, and small businesses. Today I help established founders connect what their numbers say to what's actually happening in pricing, delivery, clients, and cash. The numbers tell me where to look, and the business tells me why.

You don't need to become an accountant. You need to know what's costing you before you spend more money, add more work, or become the fix again.

Common questions

What will I leave with?

You'll leave with a completed Profit Condition Snapshot showing where your business appears capped, strapped, or trapped, what that condition may be costing you, and what deserves investigation next.

Will you tell me exactly what to fix?

No single strategy fits every business, and in 90 minutes we won't pretend to diagnose your company without enough evidence. You'll learn how to separate the pain you can see from its possible cause, recognize what kind of evidence you need, and stop guessing about your next investment.

What if my books are a mess?

Come anyway. Messy or missing numbers are a clue, not a disqualifier — they usually point straight at where the business needs better information before its next big decision.

What if I'm not a numbers person?

You don't need to become an accountant. I explain this in plain language and show you how to use your numbers to ask better questions.

Is this just a sales pitch?

No. This is a real training. Near the end I'll share a next step for owners who want help doing this work. What you learn is yours either way.

Why do I need to attend live?

This is designed as a live working session, not another recording to save and never watch. Attend live so you can complete your Profit Condition Snapshot, follow the examples, and ask questions while we work.

Find out what's getting in the way.

If more sales aren't giving you more money or more time, don't make another guess.
